Your team is waiting on answers

Your first AI employeeThe Team Answers AI Employee

You blocked two to four on Tuesday to work on the business instead of in it, and at 2:06 the first message arrives asking where the new client onboarding checklist lives. At 2:19 someone wants to know whether the deposit is refundable if a client cancels inside 48 hours, at 2:31 someone else asks which proposal template to use for the Henderson job, and by three you've answered all of them kindly and correctly while your planning document sits open on the other screen with exactly one sentence in it. Then you add "write things down for the team" to your list, right under the same note from last spring.

Every person on your team is a nice person with a reasonable question, and none of them are doing anything wrong. They wait on you because the answers live in your head, so even after hiring a team, they wait on you, and you're still the bottleneck in a business that looks, from the outside, like it's thriving.

1What it's going to do

Job description

The Team Answers AI Employee

An AI employee is an AI that has been trained to do one specific job in your business the way you would do it. Your first one is the Team Answers AI Employee, and its job is to be the first place your team goes with a question, whether the team shares the AI project, which needs a team or business plan on ChatGPT, Claude, or Gemini, or one person runs it for them.

It answers the "where is that" and "how do we" questions from your own SOPs, documents, and past answers, and it shows its source, so your team can see where the answer came from instead of taking an AI's word for it. When a question needs a real decision, like a refund exception or a client who wants something off the menu, it doesn't guess, and it sends the question to you with the context already gathered. If you've looked at tools that answer employee questions from your SOPs, you've probably noticed they all assume the SOPs already exist, which is why this one starts with getting what's in your head written down.

Your hours back

3 hr/wk

13hours a month back if the Team Answers AI Employee takes this job off your plate

Your number times 52 weeks, divided by 12 months. You still review and decide, so count some of that time back toward the work you love.

2This is what its first job is

Why this job first
AI is an accelerant, not a diagnostician, and it's easy to point it at something impressive while your team keeps lining up at your door. You told us the questions are where your time goes, and an AI employee that answers from what you already know gives your whole team their afternoon back along with yours.
Your week when it's working
Imagine the same Tuesday at two, and your door stays closed. The onboarding checklist question gets answered in ten seconds with a link, the deposit question gets the answer from your policy page, and the template question gets the right file, all without a single notification on your screen. The only thing that reaches you that afternoon is the refund exception, which is exactly the kind of decision you'd want to make yourself, and by four your planning document has a lot more than one sentence in it. At five you close the laptop without a single answer still owed to anyone, which hasn't happened on a Tuesday in a long time.
What you still decide
The answers to anything that's a judgment call, the list of topics the AI employee must always send back to you, and every time a written answer needs to change. You stay the one who decides how the business runs, and the AI employee makes sure your team can find what you've already decided.

Your free quick win: a starter team FAQ in about 15 minutes

This works in whichever AI chat tool you already use. You'll get the most out of it if you have a few existing documents to paste in, but it works even if you don't.

  1. 1.Scroll back through your team chat or email for the last two weeks and copy 10 to 15 questions your team asked you. Questions that came up more than once are the best ones to include.
  2. 2.If you have SOPs, a policy page, or a training doc, copy the text of one or two of them.
  3. 3.Open a new chat, paste the prompt below, and fill in the brackets.
  4. 4.Answer the short questions it asks you about anything that only lives in your head, and talk them through with voice dictation if that's faster.
  5. 5.Read the FAQ it writes, fix anything that's wrong, and save it where your team can find it before the next question arrives.

You are my Team Answers AI Employee. Your job is to help my team find answers I've already given, so they don't have to wait on me. You never make up a policy or a decision.

About my business: [one sentence on what you do and who you serve]
About my team: [roles, and what each person handles]

Here are documents my team already has:
[paste one or two SOPs, policies, or training docs, or write NONE]

Here are questions my team asked me in the last two weeks:
[paste 10 to 15 questions]

Please do four things:
1. Sort every question into one of three groups: ALREADY WRITTEN DOWN (quote the part of the document that answers it), IN MY HEAD (I know the answer but it isn't written anywhere), or NEEDS MY DECISION EVERY TIME (a judgment call that should stay with me).
2. For each IN MY HEAD question, ask me one short question at a time so I can give you the answer, and wait for my reply before moving on.
3. When we're done, write a one-page Team FAQ with plain headings, using only the answers from my documents and from me. Mark any answer you aren't sure about with [CHECK].
4. Give me a short list called "Always send these to me" that covers the NEEDS MY DECISION questions.

Never invent a policy, a price, or a promise to a client. If you don't know, say so.

4Before you build, have it interview you

An AI employee can only work from what you've given it, and you told us that most of how your business runs lives in your head right now. That's normal for an owner who built the place by doing every job at least once, and it's also why we'd ask you to spend twenty minutes getting it out before you build anything. Strategy First. AI Second.

The easiest way is to let the AI interview you while you talk instead of type. Open a new chat, turn on voice dictation, paste the prompt below, and answer each question the way you'd explain it to a new hire on their first morning.

Copy this prompt
Interview me about how I handle answering my team's questions in my business. Ask one question at a time and wait for my answer before you ask the next one. Ask about the steps I follow, the decisions I make along the way, what good looks like when it's done right, the mistakes I see most often, and what I'd never want anyone to do without checking with me first. After about ten questions, write what I said into a one-page "how we do this" document with plain headings, and list any gaps where you'd need more from me.

Save that page in the shared folder your team already uses, because it becomes the first thing your AI employee reads, and your Starter Kit's first-week checklist starts right here when you've answered the quiz this way.

Questions you might have

What if almost nothing is written down yet?

That's the most common starting point, and it's why the kit begins with a 20-minute capture exercise. You talk, the AI interviews you and writes it up, and the AI employee works from that page.

Will my team actually use it?

They'll use it when it answers faster than you do and the answers are right. The kit shows you how to introduce it to your team and how to handle the first week, when they'll still be in the habit of asking you.

Will it make decisions for my team?

No. It answers from what you've already written or said, and anything on your "always send these to me" list comes straight to you.

What if someone on my team is going to set it up?

The kit includes a one-page hand-off note written for them. You still decide what the AI employee answers and what comes back to you, because how the business runs is your call.

Do I need a particular AI tool?

No. The quick win and the kit are written to work in any of the major AI chat tools, so use the one you already pay for or already like.

Why isn't content creation one of the five jobs the quiz can point you to?

Because content is rarely what's holding a service business back, even though it's often the first job owners want to hand to AI. When AI agents first showed up, the first AI employee Brooke built wrote blog posts, and it worked and changed nothing for the business, because the blog was never the bottleneck. If rebuilding next week's social posts is eating your evenings, that's real, and it usually gets lighter once the job in your result is off your plate first.

What if this result doesn't sound like me?

Read the job list on the landing page and see whether a different one describes your week better, because sometimes a close second fits. You know your week better than any quiz does, and you're welcome to take it again.

What if the kit doesn't help?

Try it for 30 days. If the kit doesn't help you hand off that job, email us and we'll refund you in full.

If you know another owner whose team lines up at her door every afternoon, send her the quiz, because it takes about 2 minutes and she'll get her own result.

Operations & Systems

Brooke Elder

Brooke has been building with systems and automation since 2019, starting with bot coaches, voiced by real voice actors, that ran 16 automated retreats a year. The business once had 27 employees and $80,000 a month in payroll, and today she and Tricia run the same output with 20 AI employees, because the systems came first.
